Back in May of 2025, the idea behind Merchanteer began with a simple question: what if players could be immersed in a fully simulated, responsive world? A world where every quest, choice, or general action has an impact on the surrounding world state, even if that impact is not immediate. From this idea came Merchanteer, where players take on the role of a merchant navigating a living world known as the Southern Isles. The months of June and July were spent prototyping core systems including sailing, cargo trading, friendly NPC sailors and pirates, inventory management, and crafting. By the end of July it became clear that while the technical systems were deep and scalable, the project needed more support to fully bring the visual and audio experience of Merchanteer to life.
Soon after, long-time friends and co-visionaries Dillon and Luca founded GlowDrift Studio. Beginning with Dillon, Luca, Brahim, and Robin, the months of August through November were spent defining the studio’s art and technical pipelines, including many of the systems described in the “How We Do It” section of this website. Robin composed the game’s soundtrack during this time - now being released as singles on streaming platforms - and worked with Wwise to craft a dynamic in-game audio experience. Brahim established a modular character system within the 3D art pipeline, allowing clothing, limbs, and accessories to be reused while still creating stylized, unique characters.
Alongside these systems, the team built an island generation pipeline that combines open-source tools like Blender with in-house procedural tools, allowing a base island and environment to be created in under 15 minutes before port towns, NPC schedules, props, and quests are layered on seamlessly. More recently, Philip joined the team to develop a modular ship system, replacing the need for fully custom ship models with modular prefabs that allow far more ship variations with significantly less art investment. The project also became multiplayer in less than a week through the creation of a custom networking layer for the Godot engine. Since November, the team has focused on using these tools to transform Merchanteer into a story and content-rich experience, with Luca shaping the narrative and lore of the Southern Isles while the rest of the team continues building the systems that bring the world to life.
What once seemed like an unrealistic or overly ambitious vision has gradually become achievable. By approaching each challenge with creative and efficient solutions, GlowDrift Studio has overcome hurdles that many experienced indie developers considered highly unlikely for a small team. Through innovation and a focus on scalable systems, the studio has built the foundation needed to create a game of this scope.
